FIELD REPAIR · WAREHOUSING · STAFFING

For a live throughput precedent, see the Portugal repair-backlog case. Workshop intake is fed directly from field retrieval into workshop flow.

Backlog is margin held hostage.

First-pass fix on the street. Bonded warehouse for the rest. Locally-hired staff in every market. Live across five EU countries.

The problem.

  • Repair backlog growing faster than warehouse throughput. 300+ vehicles off-street, unbilled.
  • Field crew sending everything to warehouse — no first-pass fix in the street.
  • MTBF trending down, QoQ. Nobody reports it because nobody owns it.
  • Staffing agency in one city just quit. 96 hours to backfill or the city goes dark.

What we do.

We run repair as a tiered operation. Level 1 (firmware reset, minor hardware) is fixed on-street in under 30 minutes. Level 2 (battery, motor, deck) goes to our bonded warehouse, processed within 48 hours. Level 3 (OEM-level) is flagged, shipped, and tracked. Every vehicle has a ticket. Every ticket has a time-stamp. MTBF is reported weekly, trended monthly, and visible to your team in the same report as the swap numbers.

How it runs.

  1. Street triage. Every crew member carries a Level 1 kit. 68% of repair tickets are closed in under 30 minutes without leaving the pavement.
  2. Warehouse intake. Level 2 vehicles are transported in scheduled runs, not one-off rescues. Intake logged same day.
  3. Repair queue. Parts inventory managed on your SKU list, not our best guess. Warehouse throughput target: 95% of intake cleared weekly.
  4. Return to street. Repaired vehicles QA’d, battery-tested, and redeployed through the morning team.
  5. Weekly report. MTBF, ticket close rates, warehouse throughput, parts consumption. One report.
